Business case and benefits

⏱️ 7 min

Before any project starts, someone has to answer a simple question: why are we spending this money and effort? The document that answers it is the business case. It explains the problem or opportunity, the options for dealing with it, the recommended option, its rough cost, and the benefits expected from it.

Benefits are the gains the organization gets from the project's results, such as higher sales, fewer errors, or happier customers. Value is the bigger picture: were those benefits worth what we paid for them? A project delivers outputs, but benefits often show up only after handover, when people actually start using those outputs.

To judge financial worth in plain terms we use measures like return on investment (ROI), meaning how much we gain for every unit of money spent, and the payback period, meaning how long it takes for the project's profits or savings to cover its cost. A project that pays for itself in one year is usually better than a similar one that needs five.

The benefits story doesn't end when the project closes. A benefits management plan sets out which benefits are targeted, who is responsible for realizing them, and when and how they will be measured. The project manager keeps the business case in view the whole time; if circumstances change and the project no longer makes sense, they raise it with the sponsor instead of carrying on quietly.

💡 Key points

  • The business case justifies why the project exists and is prepared before it starts.
  • A project delivers outputs; benefits often appear once they are used.
  • ROI and payback period help compare one project with another.
  • If the project stops making sense, raise it with the sponsor to decide.

🌍 Real-life example

A dental clinic is considering an online booking system costing 40,000. The business case expects it to cut missed appointments and save 20,000 a year, so the payback period is two years. Six months after go-live, the clinic manager measures the actual missed-appointment rate to confirm the benefit is real.
